About Lightfoot
Lightfoot, a leading fleet management technology company traditionally focused on in-vehicle hardware, recognised the need to evolve its offering to better serve their customers in construction, facilities management, utilities & telecoms, and courier and delivery. Their customers were facing all kinds of growing pressures from driver shortages, operational efficiency challenges, rising costs, and changing regulatory requirements.



The challenge
Lightfoot had two core products. Their telematics product needed rebuilding for greater performance and flexibility, and their gamification product – crucial to driver engagement – was not scalable.
Internally, Lightfoot lacked the bandwidth and specific expertise to deliver this transformation without disrupting core operations. They needed a reliable partner to help modernise and scale their products to better meet their customers’ needs. We partnered with Lightfoot to help them pivot toward a more software-led model that would better serve the needs of fleet operators.
Our solution
We embedded directly within Lightfoot’s team to address skill gaps and accelerate transformation – working across their two core products, telematics and gamification, to build more modern, scalable products that increase efficiency and innovation for the transport and logistics sector.
We implemented automated data collection and reporting capabilities to reduce manual processes and support compliance with evolving regulatory obligations. Real-time dashboards offered operators actionable insights such as flagged behaviours, fuel trends, and vehicle usage anomalies – allowing them to react quickly and improve fleet-wide performance.
Throughout the engagement, our team provided not only engineering support, but also product leadership, DevOps, and best practices for scaling Agile software development.
Telematics
We rebuilt Lightfoot’s suite of telematics apps from the ground up to deliver clearer, more actionable insights to fleet operators and drivers. This empowered operators to increase the efficiency of existing drivers in the face of a structural shortage, thanks to features like real-time visibility into vehicle health, location, driver behaviour, fuel use, and service reminders. The new system improved productivity while enabling data-driven driver support, maintenance forecasting, and proactive performance coaching.
Gamification
We transitioned Lightfoot’s gamification product into a scalable SaaS platform with distributed, microservices-based architecture. It gamified key driving metrics like smooth acceleration, speed control, and fuel efficiency. Drivers tracked their progress in real time via a mobile app, and top performers entered prize leagues with weekly rewards. This incentivised safer, more efficient driving – helping reduce fuel costs and accident rates while keeping drivers engaged and motivated.

The impact
The evolved telematics platform and scalable gamification enabled Lightfoot to better meet the needs of fleet operators. The new SaaS model processed over 100 million live data points within weeks, and opened new commercial opportunities across multiple industries, contributing to a significant increase in ARR. Fleet operators saw measurable gains: improved driver retention and engagement, increased safety, better fuel economy, and simpler, automated compliance.
Internally, Lightfoot adopted a more Agile, scalable development model and modern infrastructure. Together, these changes positioned them as an innovative software partner ready to help their customers thrive in a challenging, cost-sensitive, and fast-changing industry.
